Hire VP Engineering Consultant — scale the org, not just the code
Somewhere between 10 and 50 engineers, startups hit the wall where founder-led engineering stops working. Communication breaks, delivery becomes unpredictable, good engineers leave, and hiring feels like pouring water into a leaking bucket. That's a VP Engineering problem — and most startups need the expertise long before they can justify the full-time executive.
I'm Omer Muneer Qazi, a Fractional CTO & Solutions Architect with 15+ years of engineering leadership and 100+ projects across 6 countries. I consult with scaling startups on the org side of engineering: structure, hiring, process, and culture — the machinery that lets 30 engineers ship like 10 used to. More on engagements and my leadership background.
Org-level engineering leadership
Engineering org design
Team topologies for your stage: when to split into squads, how to staff platform versus product, and the reporting lines that keep accountability clear as you grow past 15 engineers.
Hiring engine at scale
Interview loops, scorecards, and bar-raising practices that survive growth — plus leadership hiring: finding the engineering managers who'll run teams so you don't have to.
Delivery predictability
Planning cadences, estimation practices, and release trains that make roadmap commitments credible. Boards and customers stop hearing “it's complicated”.
Engineering culture & retention
Career ladders, review processes, and the management practices that keep your best engineers. Replacing a senior engineer costs 6–12 months; retention is a strategy.
Metrics that guide, not punish
DORA metrics, team health signals, and delivery dashboards used for improvement — never for stack-ranking. I set up measurement cultures engineers actually trust.
CTO/VP partnership coaching
If you have a first-time CTO or VP, I coach them through the transition from builder to executive: delegation, stakeholder management, and leading through managers.
Diagnose, design, embed
A structured engagement with no surprises — you’ll always know what’s happening and what’s next.
Org assessment
I interview engineers, managers, and founders, review delivery data, and map where the org is actually breaking — it's rarely where founders think.
Org design proposal
A written plan: structure, hiring priorities, process changes, and the sequence that avoids disrupting delivery while fixing it.
Guided implementation
I work alongside your leadership through the transition: new rituals, first manager hires, and the hard conversations that org changes require.
Sustainable handoff
Your leaders run the new org themselves, with me available as a sounding board. The goal is an org that doesn't need consultants.
Why scaling startups hire Omer
Org problems are people problems with technical consequences, and they need someone who's lived both sides: 15+ years, 100+ projects, $25M+ in enabled revenue across 6 countries, with engineering leadership at Phaedra Solutions and product teams at Integriti, Napollo, Nabidios, Nello, and EverestX.
I fix the org without breaking the product. Review engagement models or talk about your scaling challenges.
Frequently asked questions
When does a startup need VP Engineering expertise?
The classic signals: delivery unpredictability, founders spending all their time on engineering management, good engineers leaving, and hiring that doesn't stick. Usually somewhere between 12 and 40 engineers.
We have a CTO already. Isn't this their job?
Sometimes — but many startup CTOs are brilliant builders who've never run a 30-person org. I complement them: they own technology vision, I help build the organization that delivers it. No turf wars; I've done this dance before.
Can you help us hire engineering managers?
Yes. First-line managers make or break scaling, and most startups promote their best ICs without support. I define the role, vet candidates (internal and external), and coach new managers through their first year.
How long does an org transformation take?
Meaningful change in one to two quarters: assessment and design in weeks, implementation alongside normal delivery, new habits established within months. I stay through the transition, not just the recommendations.
Will this slow down our shipping?
Done right, it speeds it up within a quarter. The assessment phase is deliberately lightweight, and changes roll out incrementally. I've never seen a well-run org change cost net velocity.
Scale the team that scales the product
A candid conversation about your org: what's breaking, what the team needs, and the fastest path to predictable delivery.
